Central vs Individual Water Heaters: Which Costs Less?
Should you install one central water heater for the whole building, or an individual unit at each bathroom? Most advice answers this on convenience. This article answers it on cost, because over fifteen years that is what the decision actually turns on.
Neither option is universally cheaper. There is a break-even point, and knowing roughly where it sits for your building is the whole exercise.
The Four Costs That Decide It
Comparing purchase prices alone is how buildings end up with the wrong system. There are four cost streams, and they do not point the same way.

Purchase price is the only one that favours individual units, and it is also the smallest of the four across the life of the installation.
Purchase Cost: Why Litres Get Cheaper in Bulk
Every water heater carries fixed costs regardless of size: an outer shell, a thermostat, safety devices, insulation, packaging and shipping. Those costs barely change between a 50 litre unit and a 300 litre one.
This means cost per litre of storage falls as capacity rises. Four 80 litre heaters give you 320 litres, but you paid four times for the shell, the controls, the insulation and the safety package. One 300 litre unit gives you nearly the same storage having paid for all of that once.
For one or two units the difference is small. By the third or fourth, it is usually decisive.
Installation: The Cost Nobody Quotes For
Individual units look cheap to install because each one is simple. The cost is in the repetition.
Each unit needs its own mounting, its own water connections, its own electrical circuit and its own commissioning. Multiply that by four bathrooms and the labour alone frequently exceeds the equipment price difference. In a new build you are also running dedicated electrical capacity to several positions instead of one.
A central system reverses the trade. Installation is concentrated in one location, but you pay for distribution pipework to every outlet. In a compact building that pipework is short and the central option wins easily. In a sprawling single-storey villa with distant wings, long runs erode the advantage, and a hybrid arrangement often works out best.
Running Cost: Standby Loss Multiplies
This is where the gap widens quietly, every hour, for the life of the installation.
Any tank holding hot water loses heat through its walls continuously, and the element fires to replace it whether anyone uses hot water or not. That loss is roughly proportional to surface area rather than volume, and several small tanks have far more combined surface area than one larger tank of similar total capacity.
So four small heaters do not just cost four times the maintenance. They lose heat from four separate surfaces, around the clock, forever.

Maintenance: Where the Long-Term Difference Lives

The problem with individual units is that this routine multiplies, and in practice it stops happening. Four heaters mean four anodes to inspect, often in four awkward positions across the building. What follows is predictable: the maintenance is skipped, anodes deplete, tanks corrode, and units fail early and at different times, so you replace them one by one over several years.
A single central unit in an accessible plant location gets maintained, because it is one visit to one machine. That is not a small difference; it is frequently the difference between equipment reaching its designed service life and equipment failing years early.

The practical rule: if you are considering three or more separate heaters, a central system is almost certainly cheaper over the life of the building. At one or two, it is genuinely a close decision that layout should settle.
The Answer Is Often Both
Treating this as a binary choice is the most common error in the whole comparison.
Most well-designed buildings use a central system for the main bathrooms, where simultaneous demand and scale economics both apply, plus a small instant unit at a distant kitchen, guest suite or staff washroom where a long pipe run would waste water, heat and patience.
That hybrid captures the cost advantage of central storage without paying to pipe hot water across the building to an outlet used twice a day.
What Does Not Change Either Way
Whichever route you take, three specifications decide whether you get the economics you planned for.
- Tank protection. Enamel coating with a maintained magnesium anode, or stainless steel. This decides service life more than any other factor.
- Insulation quality. It governs standby loss, which is the permanent background cost in both configurations.
